Find a bounded process
Choose a recurring task with a clear beginning, end and accountable owner. Email triage, extracting fields from a consistent document or preparing a draft for review can be easier to assess than an open-ended assistant.
Understand the current work
Document the inputs, systems, exceptions and approvals. Estimate the effort from your own records, rather than assuming a percentage saving. Make sure the team can explain what a correct result looks like.
Design the review step
Decide which outputs need a person to check them and which actions may run automatically. Keep consequential decisions behind explicit approval. Provide a way to correct mistakes and stop the workflow.
Run a measured pilot
Use representative examples, including difficult cases. Agree acceptance criteria before testing, record failures and compare the new process with the current one. Expand only when the evidence supports it.
